How to Get Your Organisation to Actually Adopt AI

Organisations adopt AI when it is easy, useful, safe and expected. Here is a practical adoption playbook covering approved tools, task-based training, champions, leadership example and visible wins.

Colleagues across an office using AI tools as part of their normal work

Organisations adopt AI when four conditions are true: it is easy to access, clearly useful for people's real work, safe to use, and expected by leaders. Remove any one and adoption stalls. Most failed rollouts provided access but neglected usefulness and expectation. Here is a practical playbook that covers all four.

Condition 1: Make it easy

  • Provide approved tools so people do not have to find their own.
  • Remove friction: single sign-on, clear instructions, and AI available where people already work.
  • Make help available: champions people can ask, and short guides.

If using AI is harder than not using it, most people will not.

Condition 2: Make it useful

  • Train on real tasks. Show people how AI helps with their reports, emails and analysis, not generic examples.
  • Start with tasks people dislike. Removing a chore is the fastest way to win someone over.
  • Share team-specific prompts and workflows so people do not start from scratch.

People adopt what visibly makes their day better.

Condition 3: Make it safe

  • Clear, short rules on data and approved tools.
  • Honest communication about jobs, so fear does not block use.
  • Permission to experiment, with mistakes treated as learning.

Uncertainty is a silent adoption killer. People who are unsure what is allowed often do nothing.

Condition 4: Make it expected

  • Leaders use it visibly. When senior people share how they use AI, others follow.
  • Build it into processes. When the standard proposal process includes an AI drafting step, using AI becomes normal.
  • Include it in team conversations and, over time, in role expectations.

A 90-day adoption plan

Phase Actions
Days 1 to 30 Approve tools, publish rules, train managers and champions, leaders start using AI visibly
Days 31 to 60 Task-based training in priority teams, shared prompt libraries, first workflows redesigned
Days 61 to 90 Measure adoption and results, share wins, build AI into standard processes, plan next teams

Measuring adoption honestly

Track weekly active use, not licences. Track the number of workflows that include AI by default. Ask people in check-ins what is helping and what is not. Falling usage after launch is an early warning that one of the four conditions is missing.

Common adoption blockers and fixes

  • "I don't have time to learn." Protect practice time and start with tasks that save time immediately.
  • "I'm worried about getting it wrong." Clarify rules and encourage low-risk experimentation.
  • "It doesn't work for my job." Ask a champion to help find a task where it does.
  • "Is this about replacing me?" Answer honestly and specifically.

Frequently asked questions

How long does it take for an organisation to adopt AI?

Confident use in priority teams can be built within a few months. Organisation-wide adoption, where AI is part of normal processes, usually takes longer.

Should AI use be mandatory?

Safe-use training should be. Day-to-day use works better when people see the benefit, though over time AI may become part of standard processes and role expectations.

What is the fastest way to increase AI adoption?

Practical training on people's own tasks, combined with visible use by leaders.
